Shop relaunch in three months, in time for the leading trade show – without a risky system switch

The challenge
With the new branding, ROTWILD's entire online presence was set to change: a new brand world, new product lines, a new staging.
The existing shop carried the business reliably but no longer matched the brand's ambitions.
A deadline that was not negotiable
The date was set: the new presence had to be online for the leading trade show in June. Dealers, press and customers would be watching at exactly that moment, so a postponement was not an option.

Sales without interruption
At the same time, sales could not stop for a single day. A complete system switch would not only have blown the schedule in three months but put the running business at risk.
Our solution
Our most important decision came before the first line of code: no complete system switch.
Instead, we analysed what holds up in the existing setup and built the relaunch right on top of it.
Keeping Shopware, renewing the frontend
Shopware stayed as the commerce back end, with product data, order processes and interfaces that were already running reliably. On top of it we built the new frontend: brand world, product pages and navigation in the new design, implemented with Vue.js.
Brand world with Kirby
Kirby is used for the editorial content of the brand world: product lines, stories, technology. The team maintains these pages independently of the shop and can run campaigns without development effort.
A proxy system as the link
To make the shop and brand world feel like one piece, we developed a proxy system of our own. It moves the existing shop area into the new branding with minimal effort and ties Shopware, the Vue.js frontend and Kirby together into one seamless presence, without having to rebuild the shop system itself.
Clear priorities up to the show
We worked in short feedback loops with clear prioritisation: whatever had to be in place for the show came first. Everything else was deliberately moved to later stages.
A well-rehearsed team
We delivered the project together with a&i, who handled project management, and FORMER 03, who created the new design. Short lines of communication between project lead, design and development are what made the tight schedule possible.
The results
The new presence was live after three months, in time for the leading trade show.
In time for the trade show
Branding, product lines and brand world have since been presented consistently in the new design.

No risk to the running business
Sales continued without interruption throughout the relaunch. Because the commerce back end was retained, neither customers nor the team had to get used to new processes.
A foundation for the next steps
The decision against a complete rebuild has paid off since, too: further stages have followed without time pressure and on a foundation that has proven itself in everyday use.
